Depends entirely on your ticket type. What class do you have on your PE ticket? W/S/K/U?
That, of course, excludes "airport specials" which could be around £500 - but be warned, there are a lot of Golds on the 19/20 route - all with miles to burn, so the seats go quickly...

Ah, S class is possible to upgrade with miles, as well as cash. If you have 40k miles, you can upgrade both to Upper on the day, assuming availability.
Failing that, I'd expect it to be in the order of £600 ish per ticket.

[:?] If you don't have miles and don't want to spend money, erm, well, maybe I'm missing something, but how do you expect to get the upgrade?

Buy some miles. 20K will cost you 300 quid I think - half what preiffer quoted for a cash upgrade. Get your companion to do the same.
