If you ask to upgrade when you arrive at the airport is there a chance of getting it any cheaper than pre booking it?
Providing there are seats available, they do offer on the day upgrade prices, which to SFO are around the £300pp one way level. If this is cheaper than upgrading in advance then that depends on what the current PE upgrade prices are.
